How long does a renovation take in Penang? A realistic timeline

Week-by-week renovation timelines for Penang apartments, landed homes and shophouses — including the delays that appear in no contractor’s quotation.

The honest answer to "how long will this take" is that the build is rarely the problem. The delays come from the weeks before site starts and from the things ordered too late.

Most disappointment comes from comparing the last row to the "construction" row a contractor quoted. Both numbers are true; they are answering different questions.

What happens on site, week by week

For a typical apartment fit-out:

  • Weeks 1–2 — Hacking and disposal. Noisiest phase. Management corporations often restrict it to weekday mornings, which stretches two weeks into three.
  • Weeks 2–4 — Wiring, plumbing, air-conditioning first fix. Everything that goes inside a wall. Changes after this point are expensive.
  • Weeks 3–5 — Wet works and waterproofing. Waterproofing needs curing and ponding tests. This cannot be compressed, and attempts to compress it are why bathrooms leak.
  • Weeks 5–7 — Plastering and ceilings.
  • Weeks 6–9 — Tiling and flooring.
  • Weeks 8–12 — Carpentry installation. The visible transformation. Also the phase most vulnerable to delay, because joinery is fabricated off-site.
  • Weeks 11–14 — Painting, second fix, sanitary and light fittings.
  • Weeks 14–16 — Cleaning, snagging, defect rectification.

Note the overlaps. A well-run site never has only one trade in it, and a site with one trade working alone is usually a site with a sequencing problem.

The Penang-specific delays

Management corporation rules. Most condominiums restrict renovation to weekdays, commonly 9am–5pm, with no work during festive periods. Some require a renovation permit, a deposit, and lift bookings for material delivery. Budget two to four extra weeks.

Heritage approvals. Work inside the George Town World Heritage Site requires approval before starting. Submission to decision realistically takes eight to sixteen weeks depending on category and completeness. The monsoon. The wetter months affect external work, roof repairs and anything needing to dry. Internal work is largely unaffected, but plaster and paint take longer to cure in sustained high humidity.

Festive shutdowns. Chinese New Year, Hari Raya and Deepavali each remove a week or more of trade availability, and the weeks either side run at reduced capacity. A programme that does not name these dates has not been thought about.

Long-lead items. Imported stone, specialist glazing, and custom hardware run six to twelve weeks. Order these during design development, not when the wall is ready for them.

How to protect your date

  1. Finish the drawings before starting site. Every unresolved detail becomes a pause.
  2. Order long-lead items early, at design development stage.
  3. Do not change your mind after first fix. A socket moved on paper costs nothing; the same socket moved after plastering costs a day and a trade callback.
  4. Pay on time. Late payment stops sites more often than any technical problem.
  5. Insist on a written programme, updated fortnightly, showing what is on the critical path this week.

If you have a hard deadline

Tell your designer at the first meeting, before the brief is written. A fixed handover date is a design constraint like any other: it changes what is specified, how much is prefabricated off-site, and whether the work is phased.

In order: incomplete drawings at the time site starts, late ordering of custom joinery and imported materials, client changes after first fix, late progress payments, and management corporation restrictions on working hours. Technical problems are a comparatively rare cause of delay.

Can I live in the house during renovation?

For a partial renovation of a landed home, sometimes — if the work is phased and wet areas remain usable. For a full fit-out involving hacking, rewiring or floor replacement it is not practical or safe, and it typically lengthens the programme by 20–30% because trades cannot work freely.
